Sometimes I need all 8 heroes on the map to finish the epic concern.

I don't think I have ever had that many out at once. Four or five,
maybe six at most. I have my main hero and then I have a few more who
just run around collecting resources and uncovering the map. I also
usually have one who just carries more units to the main hero until he
    gets Town Portal.

But it has been awhile since I played any HOMM game so I may be
mistaken about the number of Heroes I usually end up with.

By comparison to the Armageddon's Blade campaign which is seven maps,
Playing with Fire is 3 maps that are huge and elaborate and some of the
quests require scouring the map. Imagine ticking 150 creature dwellings
    on the map...

Maybe it's also because the money is abundant enough to buy these heroes
and some of them travel down the chain through the campaigns.

One of the tough things about this is getting to where you don't strip
hero armies as much to give to one hero. Let them all accumulate
creatures and then you have heroes that can go basically anywhere.
